Do We Equally Value Warmth and Competence in Leaders?

This question sparks great debates in my leadership classes. Many argue that competence is critical to “getting the job done” so as a skill it must edge out warmth. Others rebut that without warmth, do we really want to work with that leader? After all, leaders can’t get much done alone. So, warmth plays an important part in the mix to the extent that it must be an equal partner. Or, is it more than equal?

Warmth as Giving

In his book, Give and Take, Adam Grant (Wharton University) describes researcher Shalom Schwartz’s findings on the values and principles that matter most to people cross-culturally:
  • ·         Helpfulness (working for the well-being of others)
  • ·         Responsibility (being dependable)
  • ·         Social justice (caring for the disadvantaged)
  • ·         Compassion (responding to the needs of others)

In Grant’s view, these behaviours together reflect an orientation toward giving. In the many case studies he describes, such influencing behaviours are contagious in groups and teams. They create an environment of reciprocity which in turn boosts collaboration and productivity.

Warmth as the Conduit of Influence

Harvard University’s Amy Cuddy in her book Presence concurs that warmth is the conduit of influence –the medium through which trust develops and ideas travel. We seem to have a built in survivor and belonging sense that consistently picks up words and signals linked to warmth faster than to competence. Yet we tend to evaluate ourselves on competence first but others on warmth! According to Amy Cuddy, if we put competence first, it undermines relationships, the necessary bonding essential for real teamwork. Thus, the balance is toward a genuine caring for others (warmth) that fuels a strong partnership with competence. 

Grant characterizes this as powerless communication used by great coaches in various sports arenas and successful leaders anywhere. Why? It sparks the sharing of ideas, innovations and ultimately group performance. The skills show up as asking for advice, showing vulnerability (not being a know-it-all with a big ego), and being genuinely interested in learning from and supporting others. Those who also study leadership effectiveness echo Grant, using the terms humility and curious to describe how warmth impacts others.

Will AI Supplant Warmth?

As we move increasingly toward an AI era of robots, self-driving cars and big data management in general, how will the balance of warmth and competence play out? Columbia University’s Tomas Chamorro-Premuzic, an International guru on leadership development, predicts that the soft skills will become even more crucial. In his view, AI will increasingly take care of the raw cognitive processing of facts and information. The agile parts of leadership - curiosity, emotional stability, humility, adaptability, vision and constant engagement (with, for example, front line workers who likely know more than you do) will supplant an “I am the decider” leadership. 

The Tango

What’s the take away then? Of course competence is critical. But without being leavened by warmth, competence will have less opportunity to grow and be in sync with what people want and need to bring their best selves to any challenge.

Perhaps the warmth/competence relationship is like dancing the Tango. It is a partner dance with diverse influences from African, Native American and European cultures. The Tango’s origins - musical gatherings of slaves and the lower classes in Argentina and Uruguay in the 1880s – speak to the need for belonging, inclusion and community. To this day great Tango dancers entertain, inspire, lift spirits and bring people together. Prowess at the Tango for its best effects thus is essential. But, without a huge dose of warmth, how could anyone competently dance the Tango?

What the Marshmallow Test Teaches Us About Following Through on New Year’s Resolutions


Self-control is the master empathy ability – build it and your life improves

If you could imagine what you were like as a four-year-old, would you have resisted the temptation to eat two marshmallows on the table in front of you for about 15 minutes? In the 1960s at Stanford University’s Bing Nursery School, some, not all, pre-schoolers were able to exercise enough self-restraint to wait for two marshmallows instead of one right away. They used all kinds of distractions to extend their ability to put off instant gratification.

Over the ensuing longitudinal study by Stanford through various life stages the high will power four-year-olds as adolescents, for example, thought ahead more, were goal-focussed, not easily side-tracked by setbacks and when under stress did not go to pieces as much as low delayers did.  Follow up brain scans of adult alumni confirmed that high delayers more actively used their “cool” executive functioning (EF) centres. The low delayers activated parts of their brains related to desire, pleasure and addictions. Scores of other researchers have confirmed these findings.

So it seems that if we find ways to improve our self-control, we are by association building our executive functioning. We are developing our higher order thinking skills. In turn, by improving our self-control we are in effect gaining ground on our thoughts and feelings about ourselves and others in a positive way. That shows up in less reactive, more measured behaviour, leaving more room for mutual creativity and problem solving.

You are not doomed by your social or biological history

So are you doomed if you were a low delayer four-year-old? No, you are not. Fortunately the high delayers have provided us with bountiful ideas for strengthening our will power, thereby decreasing or protecting us from our vulnerabilities while increasing confidence. Walter Mischel eloquently describes in his book, The Marshmallow Test: Mastering Self-Control, that there is hope for us all.

You can learn to turn the on switch to your cooler self when faced with hot moments or triggers that may take you down the wrong path in relationships, stressful situations and when faced with non-technical decisions that have no clear answers. Meditation is a classic way to build such capability. But if that is not your thing, then the “if, then” or “when, then” strategy is worth a try. It’s a great mind tool for bringing New Year’s resolutions into reality.

The key is to plan ahead how you will deal with specific “hot” situations

Here’s how it works – prepare an implementation plan in advance for a hot stimulus situation that stands in the way of a better habit. For example, “If I feel myself becoming impatient in the grocery checkout line (the hot stimulus context), then I will take a few deep breaths and scan the magazines (the cool stimuli).” Another example – “When the dessert menu is offered, I will not order the chocolate cake; instead I will order the sorbets and share with my dinner partner.” Or, in the work situation context, “if so-and so snaps back at me during a team meeting, then I will ask open-ended, neutral questions to explore further her point-of-view, to better understand where she is coming from.” These examples might seem frivolous; however, the self-control strength building from particularly vexing and specific contexts expands to other areas simultaneously. The benefits snow ball. The key is to choose the times and places or cues that trigger your hot responses and then to implement your cooling down, self-control plan.


The lesson for all of us is that self-control is more than determination or an annual resolution. It needs an infrastructure – a plan or strategies – to thrive. The lessons learned as the “If, then” or “When, then” plans are executed reinforce or add new ideas for the new habit-building journey. It is the essence of deliberate practice used by those aspiring to elite status in their respective fields of endeavour. Eventually the new habit becomes automatic. There is no going back to the way we were, for the most part. In this era of many distractions fueled by technology, the insights from the marshmallow and related experiments may be just the antidote for us to recapture the present moment and sustain our grit.

Want to Make Progress on a Tough Challenge? Take Some Cues From Golf

We humans have always marveled at the accomplishments of athletes or for that matter anyone who pushes the limits of mastery no matter the skill to be conquered. Golf provides a special window into the journey because we witness the ups and downs of professional golfers of all ages publicly, Tiger Woods for one. Their stories in many ways mimic working life, particularly the managing stress and personal development parts. That’s where we can tune in for some tips.

Karl Morris who is mental coach to Darren Clarke, Charl Schwartzel and Graeme McDowell, picks up on the importance of “deliberate” practice popularized by Malcolm Gladwell in his book Outliers. As K. Anders Ericsson explains – the academic guru on the topic – this is not mindless practice. Athletes and any other persons wanting to better their best focus on incrementally stretching beyond their comfort zones, not unlike what we all had to do during our elementary, high school and college or university studies. Plus athletes have expert coaches who, like teachers in our younger years, are a must to provide feedback, guidance and encouragement.

In golf or any domain for that matter, deliberate practice requires work, lots of it. That means attention, concentration, reflection and managing emotions with each shot, each action and reaction.

So, here are three tips from Morris and the researchers on whom he draws:

1. Attend only to one task at a time, one ball at a time until you get it right. So multiple goals and tactics are out.

2. Write down your score. Keep track so you have hard data feedback. This “immunizes you against pressure” in the future.

3. Attach positive emotions to shots even when they are less than your expectations. Even a smile despite a disappointment can shift your opportunity for future success.

Tip # 3 is probably the hardest to do. Rick Hanson in Just One Thing: Developing a Buddha Brain One Simple Practice at a Time breaks it down into three simple steps that are easy to remember:

Let Be: Acknowledge how you are feeling, your “inner dialogue”.

Let Go: Breathe deeply. Say goodbye to those feelings if negative.

Let In: Replace what you released with something better, like feeling grateful for… (you fill it in). Call it the “silver lining response”.

Note that “mere experience” and “everyday skills” do not qualify as deliberate practice. The latter is akin to the mental demands of complex problem-solving. But, according to Ericsson, too many people default to their everyday skills and as such suffer from “arrested development”!

Want more engagement in your workplace? Try the water cooler.

Socializing and socialism are two words that don’t get enough respect. Managers who are under the gun to produce more efficiencies and revenues per worker have limited tolerance for too much informal socializing. Governments faced with too little revenue and huge deficits often see “red” with anything approaching so-called socialism as it brings up negative images of “the welfare state”, laziness, entitlement and most importantly --- high costs. The gyrating economic environment doesn’t help.


But can’t we have it both ways, at least in the work environment? Let’s call it “work hard” and “play hard”.

Evolutionary biologists are absolutely certain about one aspect of survival: we need each other to adapt and thrive in uncertain times. It means interacting in messy, informal ways to share tools, tips and re-energize. It means keeping an eye on the “needs” of individuals in order to generate group prosperity.

Darwin’s “survival of the fittest” is ultimately about group success although you wouldn’t know it from today’s reality TV shows. They prefer the entertainment value of pitting individuals against each other. But, such shows have limited application in today’s more complex and highly volatile environment. Bottom line: if we connect and share more, our chance of survival and economic success goes up not down. Talking helps.

So, back to the water cooler. It’s a simple social place. Yet powerful. It’s a smart managerial tool to achieve cost reductions and revenue ideas. Water coolers and the like keep the information flowing feeding into the creative and innovations streams. They help off-set health and productivity issues from the emotional toll when people don’t feel supported at work.

The leaders of Google, Apple, Zappos, Steelcase and other dynamic "go to" organizations know this.

Be Interested. Works Wonders

A long time ago I took a pile of personal growth courses. Most of what I learned is a blur to this day but a few ideas stuck. One of them is to be interested rather than interesting. Now many moons later, the phrase keeps cropping up in various articles, books and videos as one antidote to the dangers of narcissism, rugged individualism, self-delusion and poor decision-making.


In the context of leadership, it’s a no-brainer. Bill Taylor in a June 6, 2011 Harvard Business Review blog quoting Randy Nelson, former dean of Pixar University, puts it this way:

It’s no trick for talented people to be interesting. But, it’s a gift to be interested – interested in big problems, interested in the talents and struggles of your colleagues, interested in the enduring mission of an enterprise and in new ways of bringing that mission to life.

But how many bosses and team-mates are this way? It takes a lot of work to get outside of our own concerns and achievements to focus on another.

If you manage to be interested it’s a sign of respect for the value of another human being. Respect is something we all want. I hear this over and over again from people at the front line and up no matter what the business of an organization. When I ask people what they mean by “respect”, they invariably describe it as others listening to them, helping them with their problems and showing they care in some way.

Maybe “caring” is the message of “being interested”. It affirms us. It levels the playing field across titles and roles. It says: “You count”. Powerful.

Stop Writing Notes at Meetings to Develop Your Compassionate Brain: An Evolutionary and Managerial Advantage

Why does Abbas Jahangiri, who owns a bar and restaurant in Toronto, hand out cookies, sandwiches, blankets, clothing and tea almost every night starting at 2:00 am, as described in the December 20, 2009 Toronto Star, 24 hours of kindness? Evolutionary biologists might speculate that his ancestors have wired him to be compassionate or that he has transformed himself willingly.

Our feelings are millions of years older than reasoning. They travel several times faster in brain time engaging in “an emotional tango”, as Daniel Goleman explains in Social Intelligence. We are wired to connect, to care, to be kind and compassionate.

Apparently, such wiring has helped us survive in the face of peril and upheaval. Those who cooperate and collaborate and do good works have a better chance of living long enough to pass on their genes and/or to inspire others to get involved. Pragmatically, it is in our best interests, both for our families and our work environments, to cultivate our compassionate brains.

The nature: nurture debate is no longer one about a static balance. The gifts of our ancestors and what we do with them influence how we present ourselves to the world. The consensus is that our genes are significantly influenced by our environment, including our mental environment.

The exciting part is that we can consciously become more compassionate, more socially intelligent. Neuroscientists, such as Richard Davidson at the University of Wisconsin, Michigan, have demonstrated that contemplative compassionate “training” can make our brains and our bodies healthier. In effect, we can train the executive functioning part of our brains, which is newer in evolutionary terms, to work in a more sophisticated way with our older limbic/emotional system.

In the context of leadership and management, becoming a more compassionate person is a “no-brainer”. In The Political Brain, author Drew Westen meticulously documents that we are moved by leaders with whom we resonate emotionally. “Irrational emotional commitment to rationality” generally fails to inspire people to engage, to act, to go the extra mile.

The evidence so far is compelling. Emotional intelligence does contribute in important ways to personal success in life and as a leader. So, how can we work on building our compassionate side on the job?

Here are some tips from Travis Bradberry and Jean Graves in Emotional Intelligence 2.0:
1. Breath right: focus on taking slow, deep breaths;
2. Create an emotion vs. reason list: the list will clear your mind to assess the role of both in affecting your judgment;
3. Don’t take notes at meetings. Spend your time instead observing people and making eye contact to help you engage, listen attentively and pick up on subtle meanings;
4. Remember the little things that pack a punch: “Please”, “thank you” and “I’m sorry”.
5. Always have a back-pocket question: “What do you think about….?”

Barack Obama's Spirit Has Taken Hold of Me

The world’s in a big dance. Everyone is a belle at the ball of an unprecedented historical event. For those that get suspicious when walking into a room of smiling people, this must be unnerving. Yet, the warmth and goodwill swirling around our feet and heads seems infectious. Is it possible that the more generous feelings towards each other catalyzed by the arrival of Obama at our doorstep are manifesting themselves in all manner of acts of kindness?

As a sample of one, I have found myself taking unusual steps towards helping others. The acts of kindness have come out of the blue as if they landed on me from afar and I just had to pass them on. These actions are in addition to my normal pattern of “being there” for others. I suspect that millions upon millions of others are also finding themselves leaning more towards others than is typical.

We appear to be witnessing the favorable impact of an inspiring leader. This is encouraging. Although we face extremely difficult times, just maybe our collective willpower will enable us to get ahead of the curve.

Historian Niall Ferguson who has been on a round of interviews about his new book The Ascent of Money paints different scenarios for the future, some quite grim. But he does believe that innovation and collaboration globally can get us through.

These we know are powered by our imaginations and feelings of goodwill. Barack Obama has given us a nudge. Provided he keeps up his end of the bargain, and we have no reason not to believe he means what he says, we may find that the flywheel of change and transformation gains traction and speed quickly.

Barack Obama Activated Our Natural Empathy and Cooperation

The Republicans didn’t have a chance against Obama given the context of fear from which Americans wanted to escape. According to neuroscience, we all hold to a greater or lesser extent two moral world views---conservative and progressive. Sometimes, we hold both at the same time on an issue-specific basis. These modes of thought are hard-wired into our brains through biology and experience. They literally “light up” and drive our behaviour, often unconsciously, depending on the language, images and stories of the world around us.

Applying the world view contexts to the presidential election results, the financial crisis coupled with a myriad of legacy issues (war in Iraq and climate change, for example) tipped the balance towards empathy and cooperation. Since Barack Obama’s language of hope and change related closely to the latter, his stories appealed across a broad spectrum of people who were ready for a change. His messages, so different from the fear, coercion and isolationism of the last eight years, activated en masse the progressive moral world view of millions of American voters and people from all walks of life around the world.

As Professor George Lakoff, a distinguished Professor of Cognitive Science and Linguistics at the University of California, Berkeley describes in The Political Mind, the differences between the two moral world views are like a nurturing versus a strict parent. The nurturing parent models empathy, responsibility for oneself and others and the strength to carry out those responsibilities. The strict parent model, on the other hand, is concerned with authority, obedience, discipline and punishment.

In political terms, the progressive view champions caring—taking responsibility, acting courageously and powerfully. The role of government is to protect and empower—a social justice model. That means having in place a range of supports for community life beyond the hard services such as police, fire, the military, roads and well-run financial and legal systems. The softer services figure prominently in the government’s agenda---a social safety net, clean water, safe food, accessible health care and education, disaster relief, consumer and worker protection and environmental stewardship, etc...

Unlike the nurturing side of the progressive view, conservative thought politically is concerned with obedience to authority—knowing right from wrong and being loyal within a hierarchy. The role of government is to protect us from evil and minimize constraints such as regulations, taxes, unions, and certain anti-individual freedom laws. This model of government is more laissez faire.
In reality, each one of us and our political leaders link these different world views in a variety of combinations. What holds sway for voters is contingent on the situation and how it impacts our emotional needs. For Obama, the “perfect storm” of issues matched his generally progressive philosophy and acumen at mobilizing people, that is, engaging and empowering individuals and groups in managing their own wellbeing in tough times.

Now that the cheering has subsided, we are left wondering whether this cool, calm and seemingly centred and caring president-elect is who he seems to be. He has yet to create the data which will prove one way or the other. Academics have taken to analyzing his language and thoughts (contradictory) and comparing and contrasting his apparent attributes to former presidents. He compares well to Kennedy, Lincoln, Roosevelt (Franklin D.), Reagan and Clinton. The pundits are conducting their post-mortems in minute detail looking for any signs of what is to come.

One of them reflects the “morning after the party feelings.” Our very own Rex Murphy of CBC TV and the Globe and Mail believes that “Hillary woke Mr. Obama out of his dangerous complacency and gave him a taste of humility—not a welcome flavour…to the Obama palate.” Murphy goes on to explain that “she found his weak spot---the patrician element in him, the high yuppie disdain.” “She also taught him that some people in politics go for the jugular.” So, who will we see? The humble Obama from which empathy and caring arise or the patrician, overly cool Obama?

In that few get training in how to be a president in advance of landing the job, like most leaders, he’ll be learning as he goes. He and we will find out who he is as the issues are confronted and dealt with.

We can be certain though that he will be more curious, open and collaborative than his predecessor based on his track record. That’s good news. In that empathy and “real” reason” are both needed, we might see Hillary again working with not against Obama. For her many supporters, that will be a welcome outcome.

Now is the Time for Managers to Ask About Feelings and Meanings

Turbulent times call for special managerial skills---helping teams walk together through the chaos with the confidence that a new and stronger order will arise out of the ashes of the old. Just like a forest fire enables new growth.

This is life but we as a rule do not like such unpredictability and uncertainty. If we ignore the reality, we endanger our ability to cope and adapt. For our wellbeing at home and at work, a better way is to confront our heightened anxiety about the world around us. Let’s face it, the creative destruction of the financial markets coupled with the upcoming American presidential election add up to a great deal of edginess everywhere.

How does a manager help in these circumstances? Aside from the benefits of exercise, relaxation and fun, the critical antidote is dialogue. A good way to begin is to ask: “How are you feeling?”

If fears and anxieties can be addressed honestly and without judgment, the next steps present themselves. Hope and optimism begin to arise even when the markers are not clear. A renewed sense of “why we are here together to do something meaningful” shines through.

Margaret Wheatley in Finding Our Way: Leadership for an Uncertain Time has some other tips for use individually or as a team:

Start the day off peacefully
Suggestions include driving to work in silence, listening to soothing music, reflecting on a spiritual phrase or parable and starting a meeting with the first five minutes as silence.

Learn to be mindful
Keep yourself from instantly reacting. Pause so that your reactions and thoughts don’t lead you. Step back and consider other responses.

Slow things down
Take a breath in meetings when you feel your anger or impatience arising. Be proactive in slowing down the meeting, if appropriate, to think things through as needed.

Create personal measures
Know who you want to become. Ask yourself: “Am I turning toward or away?” from that aspiration for myself.

Expect surprise
Accept that life will keep interrupting your plans and surprise you at every turn of the way.

Practice gratefulness
On a daily basis, literally “count your blessings”. This helps grace, internal peace and relationships to grow.

Read More Novels, Build Empathy

When there is so much to work on to become a more effective leader, it’s heartening to find something that’s easy. Empathy, a form of social intelligence, is a desirable capability for leaders and managers. How to become more empathetic remains an enigma for many.

One very effective way is to work on “being present” with another. This is commonly wrapped up in the term “active listening”. Those who meditate naturally build their capacity to be present as they “listen” to their breathing and observe their thoughts. But, if you don’t meditate in the formal sense, how else can you add to your empathy acumen? Researchers at the University of Toronto have found out one way to do so.

They contend that reading fiction of any kind will elevate social intelligence. Keith Oakley a professor of Psychology explains that when we read fictional stories we are temporarily allowing ourselves to become another person. Presumably, our minds follow the characters and how they view the world. Since the spectrum of characters in any one novel varies from our own, the various personalities to which we are subjected literally loosen us up. We “walk in their shoes” and as a result we become a little less rigid. At a neurological level, when we see the world through the eyes of another, we are stimulating the parts of our brains that govern empathy.

So, this suggests that when you are particularly frazzled by the actions of others, make sure you have a novel on hand at work not just at home. Find a quiet spot and settle in for a little read. Come back refreshed and with a better balanced perspective!
