Do We Equally Value Warmth and Competence in Leaders?

This question sparks great debates in my leadership classes. Many argue that competence is critical to “getting the job done” so as a skill it must edge out warmth. Others rebut that without warmth, do we really want to work with that leader? After all, leaders can’t get much done alone. So, warmth plays an important part in the mix to the extent that it must be an equal partner. Or, is it more than equal?

Warmth as Giving

In his book, Give and Take, Adam Grant (Wharton University) describes researcher Shalom Schwartz’s findings on the values and principles that matter most to people cross-culturally:
  • ·         Helpfulness (working for the well-being of others)
  • ·         Responsibility (being dependable)
  • ·         Social justice (caring for the disadvantaged)
  • ·         Compassion (responding to the needs of others)

In Grant’s view, these behaviours together reflect an orientation toward giving. In the many case studies he describes, such influencing behaviours are contagious in groups and teams. They create an environment of reciprocity which in turn boosts collaboration and productivity.

Warmth as the Conduit of Influence

Harvard University’s Amy Cuddy in her book Presence concurs that warmth is the conduit of influence –the medium through which trust develops and ideas travel. We seem to have a built in survivor and belonging sense that consistently picks up words and signals linked to warmth faster than to competence. Yet we tend to evaluate ourselves on competence first but others on warmth! According to Amy Cuddy, if we put competence first, it undermines relationships, the necessary bonding essential for real teamwork. Thus, the balance is toward a genuine caring for others (warmth) that fuels a strong partnership with competence. 

Grant characterizes this as powerless communication used by great coaches in various sports arenas and successful leaders anywhere. Why? It sparks the sharing of ideas, innovations and ultimately group performance. The skills show up as asking for advice, showing vulnerability (not being a know-it-all with a big ego), and being genuinely interested in learning from and supporting others. Those who also study leadership effectiveness echo Grant, using the terms humility and curious to describe how warmth impacts others.

Will AI Supplant Warmth?

As we move increasingly toward an AI era of robots, self-driving cars and big data management in general, how will the balance of warmth and competence play out? Columbia University’s Tomas Chamorro-Premuzic, an International guru on leadership development, predicts that the soft skills will become even more crucial. In his view, AI will increasingly take care of the raw cognitive processing of facts and information. The agile parts of leadership - curiosity, emotional stability, humility, adaptability, vision and constant engagement (with, for example, front line workers who likely know more than you do) will supplant an “I am the decider” leadership. 

The Tango

What’s the take away then? Of course competence is critical. But without being leavened by warmth, competence will have less opportunity to grow and be in sync with what people want and need to bring their best selves to any challenge.

Perhaps the warmth/competence relationship is like dancing the Tango. It is a partner dance with diverse influences from African, Native American and European cultures. The Tango’s origins - musical gatherings of slaves and the lower classes in Argentina and Uruguay in the 1880s – speak to the need for belonging, inclusion and community. To this day great Tango dancers entertain, inspire, lift spirits and bring people together. Prowess at the Tango for its best effects thus is essential. But, without a huge dose of warmth, how could anyone competently dance the Tango?

How Come We Humans are Biased?

Bias has a negative connotation as if we should not have any. But what if there’s an upside? Has it helped to get us where we are? On the other hand, what do you do if a bias (that you are don’t know you have) is interfering with your relationships and your success at solving problems?

You and I are on this earth because our ancestors strategically adapted to changing circumstances in their lives and the surrounding environment in which they lived. They fought ferociously to survive. Along the way, they decided why certain events happened, whether true or not, based on the best available knowledge at the time.

It seems we humans have a natural tendency to create order out of chaos and in so doing attribute a cause to a happening. We are pattern-seekers and as many phenomena do have discernible, deterministic causes, the system we developed and encoded served us well most of the time. When there is not a clear cause we make up a reason anyway and hence little errors of judgment.

The birth of biases!! Our tightly interconnected brain, with no boss, many options and made up of thousands of specialized modules, spurs the biases along. Advances in neuroscience have helped us understand why - what fires together wires together because the architecture of our brains (a complex system like the weather or the Internet) enables the links. Emotions get mixed in. No five-star general is in control. In the absence of no team members or peers with whom to argue, our free-wheeling thoughts about an event (an interpretation) will be checked against what we know, fit in accordingly and put into our memories as connected. Under similar circumstances later, they will be retrieved automatically. Hence non-conscious biases!

Like our ancestors, we are still wrestling with what is real. We constantly update our perceived reality through a mixture of new evidence true or not, and a made-up former narrative that fits in with what we know and with which we feel comfortable. Like our ancestors, we are forced to adapt to current circumstances in order to survive and thrive. Climate change, the weather, new technologies, financial crises, gridlock, joblessness, pandemics and much more threaten our safety and security. The human spirit seldom gives up. We try to figure it out increasingly on a global, local and personal basis. Our brains (the conscious parts) decide. We believe.

Trial and error works more or less because we have to argue our beliefs (positive or negative biases) usually with others in a team or on a larger scale.  We challenge assumptions. We ask for and look for the evidence. We then may take a second look at our points-of-view. Eventually collective intelligence mitigates the errors. The mounting evidence on the reality of climate change is one example.

The culprit behind bias creation is primarily our left hemisphere, according to Daniel Kahneman, Iain McGilchrist, Michael S. Gazzaniga and many others who study and write about how we make decisions. It is the great interpreter. It does not like chaos. It tries to fit everything into a story – events with context. It dislikes and has little faith in randomness. The left hemisphere does not operate in real time but rather in post-hoc- time (explanations and observations) trying to make sense out of scattered “facts”.  A little bit of fudging here and there arises to create a story that makes sense. It is a slow thinking process, but one that is essential to our growing understanding of how the world works and how we can make it a better place for all.

Our left hemisphere, while having a module or more specializing in interpretation, is hindered. The quality of its thinking is only as good as the information it accesses. It engages with the information to sift and sort things out. This is where the right hemisphere comes in.

The right hemisphere lives a literal life in present time like a meditator or a good listener. The right hemisphere works fast because it does not interpret but it does pay attention to things and relationships. Always on. Always observing. It is the ultimate explorer. If we let it. When the left hemisphere strays too far from reality, the “explorer” might rein the “interpreter” in because of what it “knows”.

The two hemispheres are complementary, acting like a smart partnership, of different capabilities, when we humans choose to take advantage of their respective specialties. What helps the partnership along? Here are some practices:

An overriding stretch goal that inspires people to join and contribute

A cause bigger than ourselves around which many can rally despite opposing viewpoints

Tapping into the wisdom of the crowd by allowing all involved to think for themselves before sharing opinions

Equal turn-taking and listening in a team as Alex Pentland from MIT and author of Social Physics has discovered is fundamental to team innovation and productivity

Introducing more fun into the workplace which activates the right hemisphere’s explorer mode and the brain’s depth of knowledge

Creating a positive culture of acceptance and celebration of everyone’s strengths and contributions

Starting with “I don’t know”, the standard self-talk of top notch investigators tackling complex problems with no obvious solutions. 

The bottom line: There’s a reason for our biases. We are evolving.  We are learning. Neuroscientist David Linden describes the evolution of the brain as a progressive accumulation of “kludges” or “quick and dirty fixes” struggling to make sense of who we are and how to deal with our changing social, economic, technological and political environment.

Sometimes the environment is glaringly out-of-step with our capabilities. For example, skunks when faced with a rapidly approaching vehicle have been known to hold their ground, perform a 180 degree manoeuver, lift their tails and spray the oncoming vehicle.

Nevertheless, we are becoming more conscious and collectively smart. But the process is sluggish to give us time to adapt. Skirmishes and set-backs happen. Different places on this earth progress at different speeds. Opposing viewpoints cause us to debate endlessly. Our global connectedness fueled by technology helps us to collaborate quickly and richly to discover creative solutions and make corrections. A little at a time, we are “busting out” of our out-of-date biases in the pursuit of common ground. We are shaping a more progressive, democratic world in which we have the pleasure of ongoing survival.

OK. I gotta think positive!

You could see it in his eyes – the tears. At the same time his lips quivered. Kyle Stanley blew a three-shot lead on the 18th hole at Torrey Pines at the Farmers Insurance Open with a triple bogey. Meanwhile, Brandt Snedeker who was seven off the lead at the beginning of the day had finished with a 67 to assure him of second place – until the meltdown. Snedeker went on to win the golf tournament in a sudden death play-off against Stanley.


This is every golfer’s nightmare. Just ask Rory McIlroy and many before him. How do you stay positive when the stress is extraordinary? How do you find your centre again after such a shock?

Although extreme and relatively rare for golfers and the rest of us, the comeback techniques are universal. We humans have a remarkable ability to bounce back. Built into our biology is the tendency and ability to see the silver lining. And, that’s just the start.

The hard work is rebuilding a frame of mind to confront the same or different challenges. It’s not enough to “think positive” although positive self-talk is essential such as “I can do this”. The trouble with just thinking is that it is not doing. A routine – doing something even if it’s a little bit every day – is the key to strengthening resilience in the face of adversity. As Shawn Achor author of The Happiness Advantage puts it:

Training your brain to be positive is not so different from training your muscles at the gym.

Twitter, Facebook and the Web are alive with tips, tools and techniques gleaned from current research across multiple disciplines. The January-February 2012 edition of The Harvard Business Review is dedicated to the science of happiness. Science Digest provides nuggets on a daily basis. The self-help book business has been thriving for 60+ years. The topic has a long history in religion and in human history.

So what can Kyle Stanley do? Here are some examples that consistently pop up as proven to work:

1. Ease someone else’s pain. Do something good for someone else. Help a person looking for something in the grocery store. Hang out for a day with young kids who can’t afford to take golf lessons. Be their teacher for a few hours. Good intentions have a two-way impact: soothe pain, and increase pleasure. Confucius called this The Jen Ratio.

2. Ponder. Handwrite in a notebook all your thoughts about the situation, free flow, no judgment or editing. That empties the mind, takes out the busyness and has a calming effect even for many athletes who prefer action to sitting quietly writing. Handwriting makes a stronger connection to the brain than working on a computer. The quieter creative and healing part of the mind can get to work.

3. See the silver lining. Exercise this biological gift to your advantage every day. Verbally or in a notebook, make a list of three reasons you are grateful. The Dalai Lama likely has practiced this to a fine art. He giggles quite a lot. We can assume he must see the upside to just about obstacle thrown in his way.

4. Listen to music while exercising. You can’t do it while competing as it does give an athlete a competitive advantage. But you can in-between tournaments. Music acts like a conductor orchestrating and coordinating activity across different parts of the brain. The repetitive beat combined with the exercise –walking, yoga, work out at a gym, Zumba, etc. – directs attention away from the negative providing a motivational boost. Mark Fenske, co-author of The Winner’s Brain, wrote about the power of music in The Globe and Mail (February 2, 2012).

5. Do something silly. Be with someone silly. Permit yourself to have fun. Laughter is an infectious social phenomenon. Even a quip here and there in conversations with others will magically lift your spirits and those around you. Reach out to David Feherty at the Golf Channel. He can make even the most dour person chuckle.

These and related habits repair and develop our Buddha brain. Rick Hanson describes the process in his book Just One Thing: Developing a Buddha Brain One Simple Step at a Time. Many little mindful habits tame the amygdala, our brain’s anxiety-ridden troublemaker. The emotional tail wags the rational dog (Jonathan Haidt). But it doesn’t always have to be that way.

Feeling "Sandwiched in Your Work? There are Tools to Ease the Pressure.

It’s not getting any easier for managers to manage. The younger generations want agile, open, engaging tech-savvy workplaces where legacy bureaucracies reign. The front-line is seldom satisfied. An economic environment in perpetual turmoil yields no promises for stability. Politicians and bosses from above don’t always consult and make good policy or strategy. Managers are truly the “sandwich generation” no matter their age.


But, good news: the fog around what works in management is less dense. Precision tools with a proven track record are beginning to proliferate.

Here are two top tools from 2011:

The Three to One Rule – Three Positive Emotions to One Negative

If you want employees to be open to change, generate creative ideas on the fly, make good decisions and generally be more productive, put away your negative, anxious self (even if you have good reason to be so). Sprinkle positive ideas and comments three times as often as negative. The latter spread faster than the former. Positive emotions that are genuine also build trust.

The Progress Principle – Small Wins

Black holes and snails leave burned out people in their wake. There is nothing worse for morale than a team having worked night and day on a project only to see it stalled somewhere up the line. Our brains like rewards. The size doesn’t matter. No rewards – funkiness sets in.

Managers who take pushing the fly wheel seriously also continuously re-generate team energy.

Both of these tools radiate results in all directions. Like compound interest, such multi-purpose instruments are cheap ways to develop increasing returns.

"Broaden-and-Build": Positive Emotions are a Means to Many Useful Ends

Shakespeare’s astute observations of the impact of how we think are as relevant today as four centuries ago. The “good” or “bad” show up as positive or negative emotions about an event. As thoughts determine our emotions and emotions drive motion, how we think matters. Good decisions depend on how we deal with the emotions associated with the issues at hand. Managers beware! You hold the emotional environment in your hands. Individuals beware! Your personal success depends on seeing the glass half full.

 
Environmentalists know this so well. Despite the proven reality of global warming and the detrimental impact of our throw-away society on the environment, our concerns far outstrip our actions to save the planet. The problem, according to branding experts, is that we don’t respond well to negative messages, especially those that seem beyond our reach. Futerra Sustainability Communications in its “Branding Biodiversity: The New Nature Message” offers these key messages to justify a positive approach to engaging people to act responsibly with respect to the environment:
  • Loss is all about extinction.
  • Love is all about awe and wonder at nature.
  • Need is the economic benefit of nature.
  • Action is messages that ask us to do something.

Futerra emphasizes that people have to be inspired and to see how they can act locally, within their own day-by-day realms.

 
Barbara Fredrickson’s broaden and build theory of positive emotions speaks to this. The University of North Carolina at Chapel Hill researcher argues that “positive emotions… produce optimal functioning, not just within the present, pleasant moment, but over the long-term as well”. Positive emotions help people to engage and by association to produce more satisfactory, quality outcomes.

 
Harvard’s Teresa Amabile, who specializes in creativity (what it is, how it is squelched or nurtured), would agree. Her considerable research on how “affect” relates to creativity at work points over and over again to the same conclusions: “Creative activity appears to be an affectively charged event” influencing “task quality, productivity and efficiency”. Why? The positive feelings make us more open to exploring novelty.

 
While there is a role for negative emotions in our lives (for example, spurring us to quick action under sudden life-threatening situations), positive emotions build our personal resilience and resources. They literally widen our moment-by-moment array of thoughts-to-actions tool kit. Hence they increase the probability of achieving better results at whatever we are up to. Fredrickson calls this ability of positive emotions to open us up to more possibilities “the broaden-and-build theory of positive emotions”.

 
What are the positive emotions that make up a “broaden-and-build” supply? Four primary ones stand out:
  1. Joy spurs us on to play (unscripted), to reach beyond what we know and to look for creative options. It promotes skill acquisition.
  2. Interest urges us to explore, be open to new experiences, possibilities and information. It spurs us on to investigate. Interest adds to our knowledge base.
  3. Contentment is related to tranquility and serenity, savouring current life circumstances and recent successes. We feel more "together". The result is often a new sense of self and a new world view.
  4. Love, which is a combination of many emotions sparked by safe, close relationships, generates the joy and interest precursors of action.
Fredrickson also mentions pride and gratitude as important catalysts of broadening and building enduring adaptability. The latter can be developed simply by writing down each day three to five reasons why we are grateful.

 
The impact of positive emotions are their greatest legacy: when life takes a turn for the worst, as it does on a regular basis, the personal resources accrued from practicing and creating positive emotions enable us to face any “threats” and “survive” well through the event.

 
Fredrickson sees this durability as evolutionary. When our ancestors faced threats to life and limb their greater individual resources improved their odds of survival and thus the opportunity to reproduce.

 
What is the key message for individuals? Work hard every day at seeing the silver lining in life’s encounters. The subsequent thought-to-emotion-to-motion chain reaction will build personal resilience and as a consequence a path of greater success and satisfaction than not.

 
Organizational survival is no different. Managers play a huge role in creating the context for positive emotions to take hold, multiply and feed innovation and well-being. One easy way is to support employees in making progress in their work every day. That feeling of progress produces “powerfully positive emotions”!
